Fantasy Interactive – Bringing Clarity, Scale & Repeatability to Agency Operations

Summary

At Fantasy, I built the Product discipline from the ground up, establishing operational systems, rituals, and frameworks that improved delivery, accountability, and client satisfaction across a high-velocity design environment. I focused on embedding product strategy into a creative agency model—bridging gaps between design, engineering, and client teams, while introducing automation and AI tooling to streamline coordination and scale execution across multiple enterprise programs.

Key Outcomes

↑ 40% improvement in on-time launches

through operational frameworks and milestone tracking

↑ Cross-team alignment

with shared processes and clearer role accountability

↓ Manual coordination overhead

via AI tooling and streamlined delivery rituals

↑ Client satisfaction

driven by repeatable delivery and fewer execution gaps

Challenge

As Fantasy grew its enterprise client base, project delivery lacked the structure and discipline required for scale. Workstreams were siloed, client expectations were often misaligned with internal velocity, and coordination depended on informal processes. There was no dedicated product layer to drive accountability, standardize delivery, or enable consistent execution across teams and programs.

Role & Approach

As head of the Product discipline, I was responsible for designing and operationalizing the product function within a design-led organization.

I led the creation and rollout of:

  • A scalable product operating model for client engagements, built to support enterprise rigor inside a creative environment

  • Cross-functional delivery rituals, status syncs, kickoff frameworks, and issue tracking to embed predictability without slowing creative flow

  • A centralized planning system to track milestones, scope changes, and team capacity across accounts

  • Automation and AI tools to reduce manual overhead, improve signal-to-noise, and streamline coordination across PMs, designers, and engineers

  • Training and onboarding resources to instill product fluency within the agency’s culture

My focus was on creating durable, repeatable systems that enabled both creative excellence and operational reliability.

The Results

  • On-time launch rate improved by 40%, as delivery became more structured and scope creep was surfaced earlier

  • Internal alignment improved across teams, with shared rituals and tooling that made expectations clearer and execution faster

  • Client satisfaction increased, particularly among enterprise accounts, due to more predictable delivery and better cross-functional handoff

  • Manual coordination overhead decreased, with AI-powered systems reducing time spent chasing updates and surfacing blockers

  • The product function became institutionalized, serving as a core layer between creative leadership and delivery teams

  • Cross-project consistency increased, enabling faster onboarding, reuse of frameworks, and stronger engagement scalability
